Everyone on your team completes the 21-question Authority Survey independently. Their answers stay confidential. Nick conducts an intake call within 48 hours of payment to gather context, then sends a tailored intake form before the diagnostic goes out.
Nick analyzes every response, conducts a clarity call to confirm the findings, and then builds the Gap Report. The delivered package contains the Gap Report, the scoped Phase 2 proposal, and a one-page pre-read. It is delivered to you at least 24 hours before the 90-minute findings meeting.
In that meeting, Nick walks through every finding and presents two paths forward: a DIY guide to address the gaps on your own, or Phase 2 to install the full structure with Nick. You keep the Gap Report regardless of what you decide next.

Install It
Managers learn their authority; role improvement plans are written; decision authority profiles are completed for confirmed hires; escalation patterns are reviewed; and the owner's behavioral protocol is written and agreed upon. Nick reintroduces Phase 3 at Session 8 to allow time for the decision before Session 12.

PHASE THREE
Ongoing Support
Available to any client after Phase 2 is complete. Quarterly structural maintenance to keep the architecture performing as the business grows.
A 30-day buffer between Phase 2 completion and the first quarterly cycle applies regardless of when the contract is signed.
Nick introduces Phase 3 at Session 8, so there is time to decide before Session 12 closes. It is never a surprise and never a condition of completing Phase 2.

180-day marker (post Phase 2)
Owner below 5 operational decision touchpoints per day. 85% or more of assigned decisions are resolved within one business day without owner input. Owners not hitting these markers at 180 days have a structural signal that Phase 3 is not optional.

What owners ask before they start.
Do I have to do Phase 2 after Phase 1?
No. Phase 1 is a standalone engagement. You keep the Gap Report regardless of what you decide next. Many owners use it to fix things on their own. Others use it to confirm Phase 2 is the right next step.
How long does Phase 1 take?
Three to four weeks from payment to findings meeting. Your team completes the survey in their own time. Nick conducts an intake call, builds the Gap Report after a clarity call, and delivers the complete package at least 24 hours before the 90-minute findings meeting.
What if my team will not be honest on the survey?
The survey is anonymous at the respondent level. Nick sees patterns across groups, not individual answers. The design accounts for social desirability bias. The most important finding, the perception gap between owner scores and team scores, is visible regardless of how candid any single respondent is.
What if I have more than 60 employees?
Call Nick directly. The engagement is fully buildable for larger teams. Pricing is based on scope.
What are the measurable outcomes of Phase 2?
By Day 60, owner below 15 operational decision touchpoints per day.
